How to Turn a Storyboard Into an Animatic (2026 AI Workflow Guide)

An animatic is what turns a stack of static storyboard frames into something a client, a director, or a producer can actually watch — timed to real duration, with camera moves, transitions, and (sometimes) voiceover. It's the last step before a real shoot, and the reason storyboards get approved instead of guessed at.

For most of the last 20 years, making one meant importing PNGs into After Effects and manually timing every cut. In 2026, three AI workflows collapse that into hours or minutes. This guide walks through all three, when to use which, and what each actually costs.

What's an animatic — and why the animatic is what gets approved, not the board

A storyboard is a sequence of stills — visual composition, camera framing, character positions. An animatic adds two things: timing (each frame is held for a specific duration matching the script) and motion (camera moves, sometimes limited character animation, sometimes actual generated video clips per shot).

Before AI, making an animatic from a storyboard looked like this:

  1. Draw or gather static frames — from a hand-drawn board or a screen-grab of stills
  2. Import into After Effects, Premiere, or Resolve — each frame becomes a still image on the timeline
  3. Time each cut — read the script's estimated duration for the shot, drag the still to match
  4. Add camera moves — Ken Burns push-in/pull-out on each still to sell "motion" (a manual effect per shot)
  5. Layer scratch audio — record a rough VO over it, drop in a music bed for pacing
  6. Render and share — MP4 out, upload for review

Realistic time cost: 5-10 hours for a 30-shot board, longer if you're precise about timing. Most agency-side pre-viz artists still do exactly this workflow, because the AI options below have specific trade-offs worth understanding.

The three AI workflows that replace it

Option A — Panel-by-panel with image-to-video AI (Kling, Seedance, Runway)

You take each storyboard frame, feed it to an image-to-video model, and it generates a short video clip (usually 3-6 seconds) with implied motion. Then you assemble those clips into a timeline yourself.

  • What you get: actual generated video, not just Ken Burns push-ins. Each shot moves.
  • What it costs: roughly $0.15-$2 per generated clip depending on the model. A 30-shot board = $4.50-$60 in generation cost, plus your assembly time.
  • Tools that fit: Runway ML (Gen-3, Gen-4), Kling (2.1, 2.5 Pro), Seedance, Pika Labs, Luma. All accessed via the vendor's own web app, or bundled inside a platform.
  • The trade: you're still assembling the timeline manually in an editor after generation. AI does the motion, you do the sync.

Option B — Full-board animatic tools that chain animations automatically

A category of tools that generate an entire animatic in one pass — you feed a script or upload a board, and the tool renders the frames, animates each, chains them with cuts, applies script-derived timing, and outputs a finished MP4 (and often an editor timeline). No manual assembly.

Option C — DIY hybrid

You use an AI board generator (any of the above) for the frames, then take the images into After Effects yourself to control timing precisely. Reserved for cases where the AI's timing model isn't good enough — precisely-synced music video cuts, high-end pre-viz where the animatic feeds VFX planning.

  • When it's worth it: when frame-perfect sync matters. Almost never for agency pitches.

Practical walkthrough — script to animatic in about an hour

The below is what Option B looks like end-to-end. It uses our Studio as the concrete example because we know it best. Similar shapes work for Katalist and LTX Studio with different tool-specific details.

1. Paste the script (or upload PDF / FDX / Fountain / DOCX). The tool breaks it into individual shots automatically, with a Visual Description, Voiceover line, and duration per shot. Real time: 15 seconds.

2. Pick or train the character. Two paths: use a free pre-trained template (a stock actor locked to that character model), or train your own cast from 10-20 reference photos (one-time cost, character then locks forever). Real time: 3 minutes for template, 20 minutes for trained.

3. Pick the format and panel count. Landscape or portrait, 4-20 panels, and an art style (photoreal Cinematic through Manga, Watercolor, 3D Pre-Viz). Real time: 30 seconds.

5. Animate the shots. Per-shot animation with camera control (dolly-in, pan-right, follow-subject), or one-click "Auto from script" which reads each shot's camera-move field. Each shot becomes a 3-6 second video clip. Real time: 2-3 minutes per shot generated in parallel.

6. Assemble the animatic. The tool chains the clips together at the script-derived durations. Output: MP4 for sharing, plus an editor timeline (FCPXML for Resolve/Final Cut, EDL for Premiere) so the animatic drops straight into your NLE. Option B is the shortest wall-clock time. Option A gives you the most motion control per-shot. Option C is only worth it when the animatic feeds another VFX or shoot process that needs exact timing.

When AI-generated animatics are NOT the right call

  • Music videos with precise beat-sync cuts. AI tools that derive timing from a script can't hit a snare drum on beat 3 of bar 12. Go manual.
  • High-end film pre-viz where the animatic feeds downstream VFX. The animatic here needs frame-perfect duration to drive editorial + VFX quotes. AI timing is close, not exact.
  • When the "storyboard" is really a mood board, not a shot sequence. No timing to animate.
  • When the client explicitly asks for "no AI in the pipeline." Some end clients do.

For everything else — agency pitches, corporate video, indie pre-viz, YouTube pre-planning — AI animatics are the fastest path to a watchable version of the film that clients can approve.

FAQ

Do I need a paid Runway or Kling subscription to make an animatic? Only if you're using Option A (per-clip generation) and hitting monthly image caps. Option B tools bundle the generation into their platform cost — no separate Runway / Kling account needed.

Can I export the finished animatic to Premiere or DaVinci Resolve? Depends on the tool. Katalist bundles a Premiere Pro integration on Pro tier ($39/mo). Look for "re-roll on this panel" or per-shot camera control. If a tool forces you to regenerate the whole animatic to fix one shot, it's not production-ready.

Is an AI animatic acceptable to show a client? Yes, in agency and corporate video work. It's how boards get approved in half the timeline today. In broadcast, film, and music-video work the answer is still "sometimes" — depends on the client. Ask before you invest 3 hours in a tool the network won't accept.

How is this different from just making a video with AI (Runway, Sora, Kling directly)? Animatics are structured. They come from a script, they follow specific shots, they inherit timing, and they hand off to real editing. Direct AI video generation produces beautiful clips but no structure — you still have to storyboard the sequence and time it yourself.
